8 checks to run this week so every channel agrees on every count.

Your store sold the last one at 10 a.m. Your website sold it again at 10:05. Now someone has to call a customer and apologize, during the busiest week of the year. Here's how to stop that before Black Friday.
The season is already here. The National Retail Federation (NRF) forecasts November–December 2026 retail sales up 4.2% to $1.013 trillion, and that total counts store, online and other non-store sales together. Adobe forecasts $275.1 billion in US online holiday sales, up 6.7%, with Cyber Week alone at $47.5 billion. Adobe also tracked about $95.8 billion in online sales in October, so the rush started early.
When stores, the website, marketplaces and wholesale orders all run at once, and each one keeps its own count, you end up selling what you don't have. Good POS inventory management in peak season comes down to one thing: every channel working from the same number. This checklist is for owners and operations leads who sell in more than one place. Each item covers why it matters, what to check this week and what automation fixes.
Why it matters: If your POS, your online store and your warehouse each track inventory on their own, they drift apart. The more you sell, the faster that happens.
Check this week: Ring up a sale in a store and watch the online store. Does the available quantity drop? How long does it take?
What automation fixes: Connect POS, ecommerce (Shopify, BigCommerce, Amazon) and the warehouse to one system of record, such as an ERP like Acumatica or the integration layer you already use. Then one count updates everywhere, as close to real time as your systems allow.
Why it matters: IHL Group puts global retail inventory distortion (out-of-stocks plus overstocks) at $1.7 trillion a year, or 6.2% of retail sales, in its 2026 study of retailers with 50 or more locations. That's an industry-wide figure, but the problem looks the same at any size: wrong counts cost sales on one side and tie up cash on the other.
Check this week: Set safety-stock buffers on your fast movers and channel limits for marketplaces. Find out how often each channel syncs.
What automation fixes: Available-to-sell rules pushed from one source, so each channel shows only what you can actually ship.
Why it matters: IHL's out-of-stock figure includes "system-confirmed inventory that cannot be located." In other words, the system says it's in stock and the shelf says no.
Check this week: Run a cycle count on your top SKUs before Black Friday and fix any gaps you find.
What automation fixes: Barcode or RFID scanning at every touchpoint keeps the count honest. If you're weighing the two, read our guide to RFID vs. barcodes for inventory and warehouse management.
Why it matters: Paper pick lists and memory-based bin locations slow down when volume climbs, and every mis-pick becomes a return.
Check this week: Walk your pick paths, confirm bin locations and post your holiday shipping cutoff times.
What automation fixes: Scan-driven warehouse management (WMS) workflows tied to the same inventory your stores and website use.
Why it matters: If you supply retailers, their purchase orders (EDI 850), your advance ship notices (856) and your invoices (810) all speed up in peak season. Rekeying them by hand is where errors creep in, and those errors can lead to chargebacks and unhappy trading partners.
Check this week: Test your trading-partner connections now, before volume peaks. Make sure what EDI says you have matches what the warehouse can ship.
What automation fixes: EDI documents that create orders and send back ship notices and invoices automatically, from the same inventory data. Learn more about EDI integration with Acumatica.
Why it matters: NRF expects 325,000 to 375,000 seasonal hires this year and describes a "measured approach to seasonal hiring." Fewer extra hands means busier phones for the people you have.
Check this week: Look at what your team answers most: order status, store hours, "do you have it in stock?"
What automation fixes: CyberCore's AI-Voice Employee can answer calls, check inventory and take orders, then pass anything complex to your team. Hear it for yourself by calling our AI demo at (213) 521-8801. More on what AI-Voice Employees can do in Acumatica.
Why it matters: In last year's NRF report, retailers expected 17% of holiday sales to be returned, and they estimated 9% of returns were fraudulent. A Happy Returns and NRF survey found 60% of retailers have had to choose between shipping new orders and processing returns.
Check this week: Make sure returned items get back into sellable stock quickly and accurately, that damaged items are kept separate, and that someone is watching for return fraud.
What automation fixes: Process returns in the same system as sales and inventory, so your stock counts stay right through January.
Why it matters: Who fixes a failed sync or a dead scanner at 7 p.m. on Black Friday?
Check this week: Confirm support contacts and escalation steps, and put a freeze on risky system changes during peak weeks.
What automation fixes: Monitoring and a support partner who already knows your setup turn a long outage into a quick fix.

You don't need to fix everything before Black Friday. Pick the one item that causes the most trouble today and fix that first. If you're already planning next year's systems, our 2027 ERP budget planning guide covers what to account for.
Quick recap:- One stock count across POS, ecommerce and the warehouse- Safety stock and channel limits to stop overselling- Barcode or RFID scanning and a cycle count on top SKUs- Paperless, scan-driven pick, pack and ship- EDI trading-partner connections tested (distributors)- Phone overflow covered by the AI-Voice Employee- Returns flowing back into sellable stock- Support contacts and a peak-season change freeze
